In your first 90 days with a good SEO agency, most of the work happens where you can’t easily see it. Month one is research and auditing. Month two is fixing the technical and on-page problems the audit found. Month three is when new content goes live and you start seeing early signals: more impressions in Google Search Console, more keywords appearing in the top 100, and sometimes a few pages moving onto page one for less competitive terms. What you should not expect by day 90 is a big jump in leads or sales from organic search. That usually comes later, between months four and twelve, depending on your industry and how far behind your competitors you’re starting. If an agency promises page one rankings for your main keywords within three months, be careful. Google has said publicly that no one can guarantee a specific ranking position.

A Simple Way to Think About It

Two Contractors, One Old House

🎨 The one who paints first

By the end of week one the living room looks brand new. Six months later the cracks come back through the paint, because nobody checked why the walls were cracking.

🔧 The one who opens the walls

For the first few weeks the house looks worse, not better. But when the paint finally goes on, it stays on.

The first 90 days of SEO work the same way. Here’s what the agency should actually be doing in each month, and how to tell whether the work is on track.

Why the First 90 Days Look Quiet

Most business owners sign an SEO contract hoping to see more enquiries within a few weeks. That’s understandable. You’re paying every month, so you want something back every month.

SEO doesn’t work on that schedule. Google has to find your changes, crawl them again, reassess your pages against competitors, and then slowly test your pages in higher positions. None of that happens overnight, and none of it is under the agency’s direct control.

So a lot of the early value comes from diagnosis and groundwork. That can feel like paying for nothing, until you remember that pushing new content onto a site with broken foundations just wastes money faster. A decent SEO agency in Malaysia will tell you this upfront, before you sign, not after month two when you start asking questions.

Month 1: Audit, Research, and a Plan You Can Read

The first month is mostly about figuring out where you actually stand. You should expect:

  • Access setup. The agency needs Google Search Console, Google Analytics, your website admin, and your Google Business Profile if you serve local customers. If they haven’t asked for these by the end of week one, ask why.
  • A technical audit. Crawl errors, slow pages, broken links, duplicate content, pages Google can’t index, mobile problems. Most Malaysian SME websites we see have at least a few of these, often left over from the original web designer.
  • Keyword research. This should reflect how your customers actually search. In Malaysia that often means checking Bahasa Malaysia and Chinese-language searches, not just English. A confinement centre, a car workshop, and a B2B supplier will each have very different search patterns.
  • Competitor review. Who ranks for your target keywords today, and why. This sets realistic expectations about how long it will take to catch up.
  • A baseline report. Your current impressions, clicks, and ranking keywords. Without a baseline, you won’t be able to measure anything at day 90.

By the end of month one, you should have a written plan that explains what they’re going to fix, which keywords they’re targeting, and why. If you can’t understand the plan, it’s the agency’s job to explain it. Not yours to pretend.

Month 2: Fixing What’s Broken

Month two is when the audit findings turn into actual changes on your site. This usually includes:

  • Fixing technical errors that stop Google from crawling or indexing pages properly
  • Improving page speed, especially on mobile, since most Malaysian searches happen on phones
  • Rewriting title tags and meta descriptions so they match what people search for
  • Restructuring headings and internal links so Google understands which page covers which topic
  • Cleaning up or merging thin pages that compete with each other
  • Optimising your Google Business Profile if you depend on nearby customers

This is also the month where delays usually come from the client side, not the agency side. If changes need approval from your web developer, your IT team, or three managers, the timeline slips. The fastest campaigns are the ones where someone on your side can approve changes within a few days.

Month 3: Content and the First Real Signals

With the foundations fixed, month three is when new content and improved service pages start going live. These pages target the keywords picked in month one, written to answer what searchers actually want, not stuffed with keywords.

This is also when you should start seeing early movement in Google Search Console. Not a flood of leads. Early signals.

The 90-day timeline at a glance

Period What the agency does What you should see
Days 1 to 30 Access setup, technical audit, keyword and competitor research A baseline report and a written plan you understand
Days 31 to 60 Technical fixes, on-page optimisation, Google Business Profile work A list of completed changes, and fewer errors in Search Console
Days 61 to 90 New content, improved service pages, early link building Rising impressions and more ranking keywords, before clicks and leads catch up

What Results Are Realistic by Day 90

The order results usually show up in matters, because it tells you whether things are moving in the right direction:

  1. Impressions go up first. Google starts showing your pages for more searches, even if they’re on page two or three.
  2. Ranking keywords grow next. More of your target terms appear in the top 100, then the top 20.
  3. Clicks and enquiries come last. Once pages reach page one, traffic starts turning into calls and form submissions.

At day 90 most campaigns are somewhere between stage one and stage two. That’s normal. For context, our Times Parking campaign reached 528,000 impressions, 416 ranking keywords, and 31.5K clicks, but that was after six months, not three. Sunway Medispa saw a 700% traffic increase and 70% more keywords ranking over a six-month campaign too. Both needed the first quarter’s groundwork before the bigger numbers showed up.

Longer campaigns compound further. Oriental Kopi’s two-year campaign grew to 6.31M impressions and 468,000 clicks. That kind of result is built on a first 90 days that looked fairly quiet from the outside.

If you need leads before SEO kicks in

If your business can’t wait three to six months for enquiries, SEO alone isn’t the right tool for that gap. Running Google Ads alongside SEO covers the short term while organic rankings build. One KL confinement centre we worked with had a RM2,550 monthly budget and got qualified leads within 30 days by pairing the two. Ads bring in enquiries now. SEO lowers your dependence on paid clicks later.

What the Agency Needs From You

SEO is not something you hand off completely. The campaigns that move fastest in the first 90 days usually have a client who:

  • Gives full access to the website and Google accounts in the first week
  • Approves changes and new content within days, not weeks
  • Shares real business knowledge: which services make the most money, what customers ask on the phone, which areas you actually serve
  • Tells the agency about anything that affects the site, like a redesign, a domain change, or a new product line

An agency can write good content, but they don’t know your customers the way you do. Twenty minutes of your time on a call often makes a page far better than anything they could research alone.

Green Flags and Red Flags in the First 90 Days

By the end of month three, you should have a clear sense of whether your agency is doing real work. Here’s how to tell.

Green flag Red flag
You get a written audit and plan in month one No audit, just “we’ve started working on it”
Reports show a specific list of changes made to your site Reports are only ranking screenshots with no explanation
Data comes from your own Search Console and Analytics They won’t give you access to the accounts or tools they use
Keywords are tied to services that actually make you money They celebrate rankings for terms nobody searches
They’re honest that leads may take four months or more They promise guaranteed number one rankings within weeks

One red flag on its own isn’t necessarily a reason to leave. But if you’re seeing three or four by day 90, have a direct conversation about what’s actually been done, and ask to see the evidence.

Frequently Asked Questions

Should I see more leads after 90 days of SEO?

Possibly a few, especially for less competitive local searches. But for most Malaysian businesses, a noticeable increase in organic leads usually comes between months four and twelve. By day 90, look at impressions and ranking keywords instead of leads.

Is 90 days enough time to judge an SEO agency?

It’s enough to judge the quality of their work and communication, but not the full results. By day 90 you should know whether they audited properly, made real changes, and explained things clearly. If those are missing, that tells you more than the rankings do.

Why did my rankings drop in the first month?

Small fluctuations are common after technical fixes, URL changes, or content restructuring while Google re-crawls and reassesses your site. A short dip that recovers within a few weeks is normal. A large, sustained drop is worth asking your agency about directly.

How often should my SEO agency report to me?

Monthly reporting is standard, with a check-in call at least once a month during the first quarter. The report should explain what was done, what changed in the data, and what’s planned next, in language you can follow.

Do I need to target Bahasa Malaysia or Chinese keywords too?

It depends on your customers. Many Malaysian buyers search in more than one language, and the competition for non-English keywords is sometimes lower. Your agency’s keyword research in month one should show whether it’s worth targeting them.
